Supplier selection is one of the most consequential decisions a small business makes. A reliable supplier enables growth. An unreliable one creates operational chaos that distracts from everything else. These five mistakes come up repeatedly in procurement decisions that go wrong.

Mistake 1: Evaluating on price alone

Price is the most visible dimension of a supplier quote, which is why it dominates the decision in many SMB procurement processes. But price without context is meaningless. The relevant question is not "which supplier is cheapest?" but "which supplier delivers the best outcome per euro spent?"

Outcome includes quality, reliability, lead time, support, and total cost of ownership. A supplier 15% cheaper with a 20% higher defect rate is not a good deal.

Mistake 2: Getting quotes but not sending a structured RFQ

When suppliers quote without a structured RFQ (Request for Quotation), they define the scope themselves. Each supplier defines it differently. You end up with three quotes for three slightly different things, none of which exactly matches what you need.

A structured RFQ ensures all suppliers quote against the same specification. This is the foundation of meaningful comparison.

Mistake 3: Not checking references

References exist for a reason. A supplier who looks excellent on paper but has a history of delivery failures, quality problems, or difficult billing disputes will cause the same problems for you. Call references. Ask specific questions: did they deliver on time? How did they handle problems? Would you use them again?

Mistake 4: Ignoring financial stability

For critical suppliers, financial stability matters. A supplier who goes out of business mid-contract leaves you without supply and scrambling for an emergency replacement. For suppliers representing more than 10% of your cost base or providing services you cannot quickly replace, check their financial health.

Mistake 5: No structured comparison before deciding

Reading five proposals sequentially and picking one is not a comparison process. By the time you read the fifth proposal, you barely remember the details of the first.
